Halo: Combat Evolved Remake Was Developed For Free Exposure— And It Worked

The 2011 remake, Halo: Combat Evolved Anniversary, was a bold gamble for Saber Interactive. This then-independent studio offered to develop the game for free, a decision that would ultimately reshape their trajectory.

A High-Stakes Gamble

In a Game File interview with journalist Stephen Totilo, Saber Interactive CEO and co-founder Matthew Karch revealed the audacious strategy behind their pitch to Microsoft. They offered to remaster the iconic first Halo game for free – "Because it’s Halo." Karch recounts the Xbox executive's shocked reaction, but he believed the risk was worth the potential reward. For a young, independent studio, working on such a massive franchise was invaluable exposure. The potential for future opportunities far outweighed the immediate financial loss. As Karch stated, "It’s the biggest franchise in the world at the time. I said: ‘It’s like putting a Harvard diploma on your wall. Everyone in the world is going to want to work with me after they see that I’ve worked on this last Halo game, and it is going to open up doors. So I’ll suck it up and I’ll do it at a loss.'"

Despite a later requested bid of $4 million, contractual clauses effectively eliminated Saber's royalties from the Halo: Combat Evolved Anniversary release on Xbox 360 in 2011.

The gamble paid off. Their work on the remake led to further collaborations with Microsoft, including contributing to Halo: The Master Chief Collection alongside Bungie and 343 Industries. This included porting Halo: Combat Evolved Anniversary to the Xbox One. However, a near-miss occurred when Microsoft initially failed to send a contract for the port until shortly before the collection's release. Karch's refusal to sign without the removal of the royalty-killing clauses from the previous contract proved pivotal. Microsoft relented, and Saber received a substantial payout, amounting to tens of millions of dollars. This financial windfall propelled Saber Interactive to new heights. Karch recalls telling his partner and Saber COO Andrey Iones, "We’ve watched other people make money on our work. Now we’re going to make money on our own."

Saber Interactive's Continued Success

The Halo project served as a springboard for significant growth. Saber Interactive expanded globally, opening studios in Spain, Sweden, and Belarus, and acquiring studios like Binary Motion and New World Interactive. They undertook diverse projects, including the Nintendo Switch port of The Witcher 3: Wild Hunt and developing World War Z.

Acquired by Embracer Group in 2020, Saber Interactive maintained operational autonomy. However, a subsequent sale to Beacon Interactive, a company owned by Karch, returned full ownership of Saber-branded studios and IPs to the original team. CCO Tim Willits assured fans on X (formerly Twitter) that ongoing projects would continue as planned. Currently, Saber Interactive is developing several high-profile titles, including Warhammer 40,000: Space Marine 2 (released September 2024), John Carpenter’s Toxic Commando, and Jurassic Park: Survival. Their journey from a small independent studio making a high-stakes gamble to a major player in the gaming industry is a testament to their vision and risk-taking spirit.
